A Practical “AI Readiness” Checklist for Back Office Teams

Back office teams are prime targets for AI. The work is process-driven, high-volume, and full of repeatable patterns: invoices, reconciliations, data entry, document handling, account updates, reporting, and internal requests.

But the back office is also where small mistakes get expensive. A tiny error can ripple into finance, customer experience, compliance, and leadership reporting. That’s why “AI readiness” isn’t about buying a tool. It’s about whether your operation can absorb automation without losing control.

This checklist is designed to be practical. It’s not “do you have an AI strategy.” It’s “can you run AI-assisted work reliably.”

Define The Work Before You Automate It

1) Can You Clearly Describe The Workflow End To End?
If the workflow only exists in people’s heads, AI will surface inconsistency fast. Document the happy path and the messy path: handoffs, exceptions, rework loops, and approvals.

2) Do You Have A Definition Of “Done”?
Back office work often fails quietly because “done” is subjective. Define completion criteria: required fields, correct coding, correct routing, correct documentation, and what constitutes an exception.

3) Are Inputs Standardized Enough To Trust?
AI can’t fix broken inputs. Check whether required data fields are consistently available, labeled correctly, and not scattered across multiple systems without a source of truth.

Know Your Risk Before You Scale

4) Have You Tiered The Workflow By Risk?
Not every task has the same stakes. Identify which steps touch money movement, compliance, reporting integrity, customer commitments, or security. These need stronger controls.

5) Do You Know The Cost Of Being Wrong?
Estimate the impact of typical errors: time spent correcting, downstream reconciliation work, vendor issues, reporting corrections, and internal escalations. This is how you decide where to place human approvals and reviews.

Build Quality Controls That Match Real Ops

6) Do You Have A QA Scorecard?
Quality can’t be “we’ll review it.” Define measurable criteria: accuracy, completeness, policy alignment, and documentation. A scorecard is how you prevent subjective QA.

7) Do You Have A Sampling Plan That Scales?
You won’t review everything. Decide what’s reviewed, how often, and how sampling changes when quality drops or when policies change.

8) Is Exception Handling Designed, Not Ad Hoc?
Define what triggers escalation: missing data, low confidence, mismatched fields, policy conflicts. Decide where exceptions go, who resolves them, and how long they can sit.

Confirm You Have Oversight, Not Just Monitoring

9) Is There Clear Ownership For Outcomes?
Who owns performance end to end? Who can pause the workflow? Who can change thresholds, routing rules, or approval gates? If ownership is unclear, oversight will be inconsistent.

10) Are Approval Gates In Place For High-Impact Actions?
If work touches payments, credits, compliance decisions, or reporting, approvals should be explicit and logged. AI can assist, but humans should approve.

11) Do You Have A Feedback Loop That Improves The System?
If humans correct outputs but the workflow never changes, you’ve built a cleanup crew. Create a cadence for updating prompts, rules, knowledge sources, and templates based on error patterns.

Check Your Data, Systems, And Access

12) Are Systems Integrated Or At Least Traceable?
AI workflows break when data is split across platforms without reliable mapping. You don’t need perfect integrations, but you do need traceability: where data comes from, where it goes, and how changes are recorded.

13) Are Access Controls And Permissions Defined?
Back office work often touches sensitive data. Confirm role-based access, audit logging, and approval authority for high-risk actions.

14) Is There An Audit Trail For AI-Assisted Work?
You should be able to answer: what did AI do, what did a human change, who approved, what policy version applied, and what action was taken. If you can’t reconstruct the decision path, you’re not ready to scale.

Prepare The Team, Not Just The Tools

15) Are Roles Clear In An AI-Assisted Workflow?
AI changes jobs. Someone needs to own QA, exception handling, approvals, and continuous improvement. If those roles don’t exist, they will become invisible work.

16) Are SOPs Updated For AI Use?
Your SOP should include how AI is used, what must be verified, what cannot be automated, and what requires human approval. “Use good judgment” isn’t enough.

17) Is Training Built Around Judgment?
The goal isn’t to teach people how to prompt. It’s to teach them when to trust outputs, how to verify, how to handle exceptions, and how to document decisions.

Pilot Safely Before Full Rollout

18) Can You Run A Parallel Pilot First?
Before AI takes action, run it alongside the current process. Compare outputs, measure accuracy, log exceptions, and refine controls.

19) Do You Have Stop Rules?
Define what performance drop triggers a pause, who can pause, and what happens next. Stop rules prevent pilot creep and silent failure.

20) Do You Have A Scaling Plan?
Scale volume first, then expand to adjacent workflows, then increase complexity. If you scale complexity too early, you won’t know what caused performance changes.

  • 0 = Not in place

  • 1 = Partially in place

  • 2 = In place and consistent

If you’re below 28–30, you can still pilot AI, but you should keep scope narrow and invest in oversight first. If you’re above 32, you’re in a good position to run a controlled pilot and scale safely.
